Most companies invest a significant amount of time and money in training their employees, to improve staff competencies and increase productivity and profits. However, very few companies are taking the time to evaluate the impact of employee training.

This is surprising – when making any kind of large investment, such as a house or new car, it’s common practice to weigh up the costs and outcomes to see if the investment is worthwhile. You’d think that in the same way, companies who invest a lot of money into training for their employees would want to see the results of this spending.

But many companies are failing to follow through on this important step, leaving them unclear of the impact of training on their organization and their return on investment (ROI). A recent study found that 96% of of learning and development leaders are searching for ways to improve data gathering and analysis on training, yet only 17% currently measure impact. This leaves a huge 83% of organizations without the right data to measure and evaluate the success of their training.

Why are employers leaving themselves in the dark when it comes to knowing the value of their staff training programs? Without any data or figures being collected, how do you know whether your training program is money well spent?

Training methods need to be effective in engaging staff and bringing benefits to the organization. You’ll know whether training is a worthwhile investment by measuring the impact it has on your employees and organization.

Finding out how training benefits your company

The first thing you need to identify are the benefits that employee training is bringing to the organization. This is the core question at the heart of training evaluation. Ideally, you should be seeing organizational benefits that can be converted into dollar values, thus indicating their worth to your organization.

Being able to recognize and name these benefits will also build a case for continued spending in this area, showing what the organization has gained through learning and development. These measurements will help you prove the importance of training to management, helping you build a solid business case for further funding.

Using Kirkpatrick’s four levels of evaluation model

So how do you identify these benefits, reducing them to clear figures and numbers? 

One of the most popular ways to assess the impact of training is by using an evaluation model known developed by Donald Kirkpatrick, past president of the American Society for Training and Development (ASTD). 

Kirkpatrick pioneered what is referred to as the ‘four levels of evaluation’ – a way to measure the impact of training programs for organizations using the four levels (which you can think of as steps) outlined below.

Reaction – first, employees are evaluated to determine responses to their training, gaining insight on whether they found the training to be relevant, valuable or engaging

Learning – next, you need to establish the degree to which employees learned intended knowledge from the training, to determine if training objectives are met through pre and post evaluation of the participants’ knowledge and skill level

Behavior – this next step looks at behavioral changes as a result of training, to see whether or not training is being applied on the job

Results – finally, you need to evaluate the tangible results the company received from the training program, such as: improved productivity, reduced costs, higher quality product, lower staff turnover, increased profits and sales.

While all four evaluation steps are necessary to determine full impacts, your ROI is most determined by the final ‘results’ step – which is often the part that is neglected most!

Using staff productivity as an indicator of training impacts

Let’s break down one of these tangible results to look closer at Kirkpatrick’s model. Productivity in itself is a very good indicator of the success of your company’s training methods.

Ask yourself whether training has made a positive impact on productivity levels of individual staff. Be specific (or ask managers to be specific) when answering this question. For example, can employees perform certain tasks more quickly since their training? Do they need less help from supervisors and managers to complete their tasks? Are fewer mistakes and errors being made?

When staff need less supervision, managers and team leaders have more time to focus on their higher level duties. And with improved productivity levels, you’ll have less overtime and often increased profits – giving you a solid indicator of your ROI in numbers. Make this an important step of your onboarding process, so all employees are aware of the company values and big picture as soon as they get through the door. This will also help new hires understand their roles within an organizational context, leading to more knowledgeable, capable employees who are more invested in a company that invests in them. 

The most successful CEOs are strong leaders, highly skilled in innovative and strategic thinking. You can help employees start strategizing and thinking like a CEO by investing in effective training to improve their leaderships skills.

To do this, you can “set company goals or individual department goals, or implement specific monthly incentive programs,” Royce suggests. “Then reward your staff by throwing a party, hosting a movie night at the local theatre or buying the first round of drinks during happy hour -- anything that shows how success will be encouraged and celebrated as company goals are achieved.”

Rewarding high performing employees in this way encourages individuals to do their best to stand out from the competition – a quality found in many top-ranking leaders.

Employers and managers have a duty to create a positive work environment and culture for staff, with the attitude of a company’s CEO having the largest ripple effect on staff morale.

Leading by example is a large part of creating a mentally healthy workplace, and a good leader will know the importance of maintaining a positive mind-set and attitude – even when faced with challenges or adversity. 

To help teach employees to think like a CEO, encourage each individual to step up and promote a positive attitude at work. Staff members who consciously maintain a good attitude in the workplace – whether it’s on the sales floor, in the call centre, or when meeting with clients – are highly valuable as employees.

Blended learning: why you need to mix online learning with the classroom

Education is a topic that we all feel qualified to comment on. After untold years of formal education, mixed in with learning at our workplaces, we are all quasi-experts on education.


So, as the year begins, it’s worth considering what the future holds for education. Because the future of education is changing. And this future is very different to what has come before.

The traditional model is familiar. A local expert, be it a teacher, a professor or — heaven forbid — hired motivational speaker acts as the font of knowledge. We listen. We learn.

This industrial age ideal of education works well at equipping us on the basics that we all need to know. Whether it be maths 101 or the history of ancient Greece, our existing model of education works well.

But the future of education is much more specialised and much more personalised. In the same way that local musicians have given way to international pop stars, many aspects of education are also becoming the domain of international experts.

This is just one of the changes to the education landscape for 2017 and beyond.

Here are my predictions for the future of education.

First, we will increasingly access education on a 24/7 basis, created by the leading experts. Salman Khan, founder of Khan Academy, created a YouTube channel in 2006 for primary and secondary education. He is now one of the pop stars of education. There are many more covering every topic imaginable.

Learning can now be self-paced, sourced directly from the best practitioner in the field. We can pause. We can replay. We can change presenters to whoever we feel explains it best.

Secondly, we will increasingly learn from each other. It sounds paradoxical: if we’re learning from experts, how are we also learning from our peers?

The reason we can learn so much from our peers is their appreciation of what we know and what we might be missing. Soviet psychologist Lev Vygotsky outlined his theory of the zone of proximal development almost a century ago. In a nutshell: our colleagues and friends help us learn and achieve more than we can alone.

It sounds simple, but technology now means we can learn from our peers at a distance. And our peers will increasingly be artificial intelligences.

Third, we will see exams replaced with big data. I too raise my eyebrows whenever someone invokes “big data”. But truly, the future of education involves much better heuristics for our level of knowledge than a multiple choice test.

Our day-to-day work is a much better indication of our level of ability than any test could ever be. Instead of taking a test on accounting, our financial literacy is better assessed by how we interact with real scenarios.

So, what do these three predictions add up to?

Firstly, let’s address the elephant in the room. I don’t believe teachers will be replaced. Instead they will be augmented.

We will have access to the global experts in whichever field we are looking to master.

Our peers are also important sources of learning. And, as we are increasingly connected, so too are the opportunities to ask questions and to learn increased. In some cases these peers will be computer programs. How many times have you Googled some fact that you weren’t quite sure about?

Finally, our capabilities will be measured in more nuanced ways. Instead of exams we have simulated scenarios. And instead of academic institutions determining what is an A+, I predict industry will set the bar instead.

The future of education is very different in many ways to what we have all experienced. But in other aspects, it is very similar — just much faster and more personalised.

In some respects, the future of education is very traditional too. Oxford University, the oldest English-speaking university in the world, has prioritised individual tutelage for the last 900 years.

The future of education — both at work and at school — involves experts. It involves personal tutelage. And it involves much more rigorous and practical assessment.

In many respects the future is here. And 2017 will see much more progress on these fronts.

Three predictions for the future of education

One of the most significant business trends to keep an eye on in 2017 is employee engagement. As we've seen in Deloitte’s comprehensive Human Capital Report, employee satisfaction is more important than ever when it comes to the stability of an organization. In fact, according to their findings, 48% of survey respondents found that this was a very important issue. According to the authors of the report, employee engagement is now a CEO level concern with 9 out of 10 executives rating engagement as an important or very important priority.

Engagement is an aspect of workplace culture that should be monitored regularly – almost like a heartbeat. The more engaged that your teams are, the more likely you will be to retain your talent and maintain your competitive edge. On the other hand, if you adhere to policies that prevent your employees from being engaged then you will see a higher rate of turnover and serious productivity issues.

The Human Capital Report identifies three main factors that are driving companies to allocate more resources on engagement:

Increasing competition for Millennial talent

A continued need to attract workers with tech and highly specialized skill sets

An increased degree of transparency in the workforce

There’s another factor that’s driving our dependence on engagement and that is an ever-increasing degree of diversity in today's workforce. HR departments are now in charge of managing workers that come from as many as five generations, as well as global teams that are made up of a wide variety of individuals from very distinct backgrounds.

Just as we are seeing a workforce that’s increasingly diverse in gender, ethnicity, culture, and sexual orientation, we are also seeing more and more employees working at home and on a contract basis. Unfortunately, despite this high degree of diversity the researchers at Deloitte have found that only 11% of companies are considered “highly inclusive” work environment and 47% are guilty of possessing cultural barriers that prevent them from using part-time talent.

Perhaps the most telling statistic is that only 4% of the surveyed companies consider themselves as good at engaging the Millennial's on their teams.

Employees are now looking for flexibility, the opportunity to be creative, and to work that matters. In the past, a dependable paycheck and the opportunity for advancement might have been enough. However, modern generations are asking themselves some serious existential questions before they commit to a company.

All of this means that organizations are going to be relying on a new type of leadership. The best companies will be hiring and cultivating leaders who empower their teams and provide the support and communication to keep employees engaged.

Engagement is more important than ever for another reason: employees now have more options than ever. All it takes is a quick search on LinkedIn or any social media recruiting site and an employee will have access to a wide variety of job opportunities. This means that companies need to find new ways to make their work seem meaningful and significant to their people (if they want to keep them!)

There are now new tools that companies can use to evaluate employee engagement and obtain anonymous feedback. This means that all employees have the opportunity to give their opinion about management, executives, corporate culture, and more…all on an almost real-time basis.

This opportunity to evaluate the pulse of your company gives management the opportunity to optimize for what is working and eliminate that which is holding the company back.

This new continuous feedback methodology is completely disrupting the old model of evaluating engagement. The Human Capital Report gives several key examples where companies have put these strategies to use and how it’s resulted in serious benefits.

Unfortunately, not all companies have been so quick to embrace the new trends. In fact, the majority of the surveyed executives reported that their company does not measure employee engagement at all. This means that far too many organizations are experiencing a serious disconnect with their people.

According to the Human Capital Report, the following are a few ways to improve your engagement:

This means more than making your company a great place to work. It means giving your leadership the responsibility to cultivate a sense of meaning with the work.

Create a sense of passion, purpose, and mission

These things make up an important part of the “glue” that will hold your teams together. Workers who have a sense of meaning will work better together and stick around longer.

This is one of the most powerful ways to make sure that your employees stay engaged. When you connect compensation to your team’s level of engagement than you will see a higher degree of accountability and achievement.

While many organizations use exit interviews, not enough of them choose to use “stay” interviews. This strategy helps you find out exactly what it takes to keep your employees happy and loyal to your organization.

Make sure your engagement strategy is “always on”

If your engagement strategy is currently set to an annual model, then shifting to a continuous listening approach will help you make improvement in the metrics that matter, much faster.
